Plant Manager’s Role for a Successful Maintenance Program

The plant manager must create an inter-department working environment in which maintenance can succeed.

Plant managers must make production responsible for effective use of maintenance services and hold it accountable.

Maintenance Manager’s RoleMany feel that a maintenance supervisor with 20 years experience must know what he is about.

Yet, the incumbent supervisor, while he means well and is conscientious, may still think the same way he did as a craftsman.

“Making the equipment run again” may be his primary objective.

Production’s Role for a Successful Maintenance Program

A production department that fails to make equipment available to maintenance for necessary scheduled maintenance so it can meet its production targets undermines overall plant performance.

Most inspections are completed while equipment is operating because we do not want to waste valuable shutdown/offline time on inspections that could be done on the run.

To help change this external perception, maintenance professionals need to correct some of their own views that perpetuate this negative view of their profession.

Key Notes for Maintenance Managers:

The maintenance team must generate corrective maintenancetasks off the PM’s they perform.

Another obstacle to maintenance success is the traditional imageof maintenance professionals--often viewed as "grease monkeys."

Understand that undisciplined maintenance resource management will not change anything.

IEM is a PMO. We have standards that our maintenance teams must meet.

Dr. Deming and Maintenance?

Dr. Deming’s Fourteen Management Principles are applicable to a good maintenance program:

IEM wants the total maintenance program. We know we can reduce your downtime through RCPE and better maintenance standards.

1. Create constancy of purpose towards improvement of product and service, with the aim to become competitive, stay in business, and to provide jobs.

4. End the practice of awarding business on the basis of price tag. Instead minimize total cost. Move towards a single supplier for any one item, on a long-term relationship of loyalty and trust.

IEM has multiple customer’s and this allows discovered improvements to be implemented at all sites as needs permit. We strive to improve our costs and performance so we can satisfy the customer’s needs and expectations.

IEM has the experience to select the right people to change your program for the better.

IEM offers our maintenance employees skills based training on our website. We currently have 14 modules consisting of 16 classes.

5. Improve constantly and forever the system of production and service, to improve quality and productivity, and thus constantly decrease costs.

6. Institute training on the job.

7. Institute leadership. The aim of leadership should be to help people and machines and gadgets to do a better job. Leadership of management is in need of overhaul, as well as leadership of production workers.

IEM hires maintenance crews with a well rounded background and good education that makes them unafraid to work together and make recommendations to improve the maintenance program.

The IEM maintenance crew is encouraged to work with the customer’s engineering and production personnel.

8. Drive out fear so that everyone may work effectively for the company.

9. Break down barriers between departments. People in research, design, sales, and production must work as a team, to foresee problems of production and in use that may be encountered with the product or service.

Unfortunately our business does require MBO.

Our leadership objective, you must have a numerical goal, is a target of less than 2% downtime plant wide.

The IEM team works with one another, production, and engineering to reduce downtime.

11. Eliminate work standards (quotas) on the factory floor. Substitute leadership. Eliminate management by objective. Eliminate management by numbers, numerical goals. Substitute leadership.

12. Remove barriers that rob the hourly worker of his right to pride of workmanship. The responsibility of supervisors must be changed from sheer numbers to quality. Remove barriers that rob people in management and in engineering of their right to pride in workmanship. This means inter alia, abolishment of the annual or merit rating and of management by objective, management by the numbers.

IEM empowers its employees to make changes and we are huge facilitators and believe in the CI program.We believe the operator knows the machine.We believe the engineer knows his work.We believe the OEM knows their machines better than anyone else and we work within this knowledge.

As IEM learns at our maintenance sites, this knowledge and experience is shared with all our sites.We train our crews on safety.We share safety issues from site to site.Any knowledge gained at one facility to make maintenance improvements is shared as necessary at other maintenance sites.
