Anyone with financial assets can buy the same equipment and

processes. With the same, or older, manufacturing equipment and

processes the last significant competitive tool is to increase

manufacturing reliability and speed through product output.

This has of course always been true but in the past 40+ years the

increase/decrease of investment in maintenance and capital has

increased or decreased depending on good or bad financial times. For

many years the industry built bigger and faster machines and

manufacturing processes than their competitors. Sooner or later this often

resulted in overcapacity and lower prices which, in turn, forced cycles of

shut downs and mergers.

Another reason for these cycles is the short term focus on

maintenance costs instead of a longer term focus on what drives

these costs. If maintenance managers placed more emphasis on

long term improvements of reliability and speed of throughput,

steady improvements of faster throughput and lower maintenance costs

will follow.

Capital and maintenance costs.I have always claimed that there is astrong correlation between maintenancecosts and capital spending. In an economicdownturn, one thing to do to reduce costsincludes postponing or eliminating capitalwork. This will have the following affects; � Maintenance costs for the affected

assets will go up within the next oneto four years because they will requiremore maintenance.

� Many necessary investments will behidden in the maintenance budget. Ifsome capital work has to be done, butthere is no money in the capital budget,the work will be done anyway usingfunds from the maintenance budget.

Long term versus short term If a company is driven by next quarter orannual financial results it will be difficult tojustify long term investments. Privatelyheld companies are not driven by shortterm results to the same extent as publiccompanies. They have more consistentleadership and tend to have less changesof direction to meet shareholdersexpectations on short term profits. Instead

decisions are more based on long termresults and long term survival.

Good maintenance has to be managedlong term, at least beyond two to threeyears. One reason for this is thatsuperiority in reliability and maintenanceperformance is partly about technology,but much more about people. Thechallenge is to pull maintenance andoperations functions together so they worktowards the same goals. This requires thatmany entrenched habits must change andbetter practices must be put into practiceand executed in a disciplined manner.

Technology is the easy part of thisequation. Maintenance people like gadgetsand new tools. To use these tools andpractices in a disciplined manner is anotherstory. Reactive maintenance is by itscharacter not executed in a disciplinedmanner and it is easy to fall in the trap toonly give recognition for reactive workbecause it is visible.

Good maintenance practices are moreinvisible and recognition for these lessvisible activities is often forgotten.Activities during a break down are veryvisible and many people are involved, it isalso 76% likely that the situation calls forovertime, production is down and there isan urgency to start up. In this situationmaintenance employees are the heroesand we depend on them. In a controlledsituation, inspections could have detectedthe problem early which would allow timeto plan and then schedule correctiveactions during a scheduled shut down. Thecorrective action would then be done in amore invisible manner. This is in a nutshellthe change many organizations need todo, and it takes two to three years tochange an organization to work in a moredisciplined manner.

The reason why it takes time toimplement better practices is not thatpeople do not agree with what needs to bedone, the reason is that they do not believethe improvement initiative will last longenough before a new initiative is initiated.

Mobility of management and bestpractices execution. If your organization does not have very

well documented and executed bestpractices for reliability and maintenance,your organization is at risk to frequentlychange direction with the arrival of a newmanager in a key position.

A poll at www.idcon.com shows that60% of mills do not have any reliabilityimprovement plans in place for the next 1to five years. Another poll at the samewebsite shows that mobility of plantmanagement is high.

A good parallel is safety programs. In1990 the OSHA Total Case Incident Rate forthe one industry was 8.91. 16 years later itwas 1.88. (Ref. www.ppsa.org). This hasbeen accomplished because it is a longterm process with continuous training andeducation to increase awareness and tochange behaviors. Every incident is notedand acted upon in majority of plants.These results will be achieved also inreliability and maintenance. We need toview this as a process with a beginningbut no end. Not as a program with acompletion date.

In another survey it shows that over60% of all safety incidents in maintenancedepartments occur during reactive work.Planned and scheduled maintenance isalways safer to execute than reactive work.

Manage by cost or reliability?I am convinced that lower maintenancecosts is a result of improved reliability andit is never the other way around unlessyou measure these factors over a shortperiod of time.

Maintenance costs can be lowered inthree ways:� Cut the budget.� Prevent the need for maintenance.� Execute remaining maintenance more

efficiently.

Cut the budgetDuring a market downturn it is temptingand understandable that the focus turn tocost reductions. However, the fact is that avalid maintenance job can never beeliminated. To cut the budget means thatwork that is eliminated is not valid to do,or it can be deferred to a later date. Insome of the worst cases the focus on costwill result in layoffs of employees insteadof improving the efficiency of the workthat needs to be done. If you are forced tolay of skilled people based on short termmanagement philosophy, you hopefullyknow that this will save money on a shortterm but cost more later. In addition to theeffects you see in the example below youwill often be forced to lay off the future ofyour work force; if you have a unionizedworkforce your latest employees have togo first. Another negative consequence isthe worldwide difficulty to find skilledmaintenance craftspeople and this will bemore difficult in the years to come.

Prevent the need for maintenance These activities drive up reliability and drivesdown maintenance and operations costs.They include well known activities such as:Operating practices, Alignment of

equipment, Balancing of rotatingequipment, Lubrication, Filtration, RootCause Problem Elimination etc. If all theseactivities are done with precision, manymaintenance activities would be eliminated.

Execute remaining maintenance moreefficientlyAlso these activities are well known andwill also drive up reliability and reducecosts. They include Condition Monitoringand basic inspections, Work identification,Prioritization, Planning, Scheduling,Recording and ongoing improvement ofthe steps in this work cycle.

Is better maintenance execution important?In a declining market better execution of bestmaintenance practices is more important thanever because it drives up reliability, speeds upproduct throughput and lowers costs.

Better execution of best maintenancepractices also has a significant positiveimpact on energy consumption and safety.

The great thingThe great thing is that excellent results canbe achieved with very little or no capitalinvestments. Most organizations have theresources and tools to accomplish substantialimprovements. They just need to do betterwith what they already have. The investmentis mostly in education and training to pullyour organization together to work towardsthe same goals in a disciplined manner.

The bad thingThe only bad thing is that it might takelonger time to generate the results youwant and need in a difficult market.

In the turmoil the world goes through now, mobilityof management will most probably increase. This isanother occurrence that will create confusion andstalled improvements in reliability and maintenanceperformance. Your organization must develop andimplement a best practices plan and then ensurethat new managers will use their experience tocontinue to implement best practices within yourbest practices framework. If you do that you stand avery good chance to become very successful in yourimprovement efforts.

Chart A. In 2002 this plant started to reducemaintenance staffing but did not sustain or improveon maintenance planning and scheduling andpreventive maintenance. They focused on cost aspriority one. It shows a classical and often repeatedexample on what will happen when themanagement focus is short term cost reductions. Inthe third year overtime and contractor hoursincreased and in the fifth year total hours exceeded2002 hours. Maintenance costs went up andreliability was down to 89.6% from 93.5%.

Chart B. If the focus in 2002 had been to implementactivities that drive cost such as Preventing the needfor maintenance and then executing remainingmaintenance more efficiently the scenario would havebeen as described in graph B. Reliability had remainedat 93.5% or higher and manufacturing costs, includingmaintenance costs would have gone down. Thesavings in money, improved safety and less energyconsumption would have been very significant.

TIME TO SHAKE THE INDUSTRY

A mining company keeps on digging with

RFID-Enabled Maintenance Asset Tracking

Customer Profile: One of the world’s largest mining companies mustkeep a large fleet of massive mining equipment up and running,reliably, in the harsh outdoor environment of an open pit coal mine.Unscheduled downtime, repeat maintenance procedures due toerrors, and inaccurate test results were potentially costing themproduction time at their coal mine located near the Rocky Mountains.

Business Situation: Profitability of their worldwide operationsrequires that complex mining equipment be reliably operatedunder harsh conditions. A robust system of preventivemaintenance enables high equipment uptime on these sites. Themining company’s preventive maintenance plan was difficult toimplement due to several process failures as fluid samples weretaken from multiple ports on the massive mining equipment andtransported to a lab for analysis. Human input errors and papertravelers that were destroyed or misplaced led to a high reworkrate and service errors from incorrect labeling of samples.

Challenge: There are more than 100 pieces of equipment inoperation. Equipment maintenance personnel collect as many as 50fluid samples from a single piece of equipment. Each sample isassociated with a particular location on the equipment and is sent toa lab for analysis. The fluids collected (engine oils, hydraulic fluids,brake fluids, etc.) are analyzed for chemical breakdowns which canmean the machine may have excessive wear and potentiallyrequires maintenance to avoid a major production stoppage. Theprevious method of tracking the samples consisted of writing downthe location, temperature, equipment ID, and time stamp on a paperform. This form was sometimes lost, destroyed, or illegible whichresulted in misinterpretation between the mine and laboratory.

Solution: Durable, encapsulated RFID tags from Datalogic EMS,the LRP-S series, are used to uniquely identify equipment (asset),port, sample, and technician. A portable printer creates a uniquebarcode label for each sample. An RFID-enabled portablehandheld computer is used to import the RFID tag information ofsample, equipment location, and technician into a unique recordand feeds the tag data into FactoryServer CMMS EAM, an assetmanagement maintenance software solution by MASS Group.FactoryServer CMMS EAM creates, stores and reports on the data.

Results: The new, complete solution using FactoryServer CMMS EAMsoftware by MASS Group, a portable RFID handheld, and uniquedurable RFID tags allows the company to have 100% confidence inthe sampling and reporting accuracy of the mechanical fluids fromeach machine. Every step of the process is now immune to humanerror and failure under the harsh conditions of a mining operation.

The session made one thing clearer to methan ever: Manufacturing Excellence is apretty big subject which means differentthings to different people, and companiescan take lots of different approaches(TPM, Lean, Six Sigma etc). But whicheverroute you take, it all comes down to thesame thing - persuading the team tochange in some way. There is a wholelibrary of work written on the subject ofchange management, but I maintainsystems like OEE play a vital part in

achieving Manufacturing Excellence; OEEhelps to focus people on the necessity forchange by highlighting and quantifyingopportunities for improvement - providingthe carrot and the stick.Measure, Prioritise, Allocate, ResolveIt’s all well and good having an industrystandard measurement in place to gaugehow well you’re doing, but it’s whatimprovement teams do with it that counts.Establishing priorities and dealing withthem couldn’t be easier if you’ve got the

right system in place. For example, let’sstart by quantifying the ‘Top 5’ losses for aprecise time period, usually a shift. It’s partof the accountability and responsibilityprocess to review the ‘Top 5’ losses andassign each of them to the individual bestable to resolve them. If the worst loss hasbeen slow materials supply stopping theline, there is very little point in involvingmaintenance engineering or the qualitydepartment. accountable. Review that single loss for thelast 13 weeks; agree what needs to bedone in a fixed time-scale, and thenmonitor progress towards resolution. Toooften, I see recognised failures cropping upin plants time and time again – and there isnothing more frustrating. The reason thesame failure keeps occurring? Everyone getsinvolved in dealing with the latest ‘bigproblem’, forgetting to follow through andproperly and permanently resolve the ‘bigproblem’ from last week.

Honda UK has some good ideas forovercoming this issue. Meet with the keypeople, for as short a time as possible. Thatmeans a clear agenda, and time limits.Limit the meeting to 30 minutes and use aroom with no chairs (talk about makingpeople think on their feet!). Just prior to themeeting, the shift manager places on thefloor of the ‘campaign’ room large red andgreen vinyl circles.

Don’t let theproblem drop off the list to be replaced bythe latest problem identified - stick at ituntil it goes away. Even better, use trafficlights to make progress highly visible; greento show on target through amber to red asoverdue. When the task has beencompleted use ticks of a correspondingcolour so that you can easily see ‘on-time’tasks compared to those which werecompleted late.

Whilst the CI teams and front linemanagers need to see the OEE and lossdetails, more senior managers can justreview the improvement traffic lights tocheck their teams are making progress andare on target. More importantly, they cancheck at a glance to see if there are anyrecent issues without an improvement plan.

Resolving the Top 5 losses requiresattention to detail and persistence; don’trush things, follow through carefully, don’tget distracted, and don’t let anyone off thehook. Bring in extra support when progressis slow. And remember the magic formulaaccording to Peter Willmott’ study:

After a few secondsspent praising the teams on the greencircles, the rest of the 30 minutes is spentdiscussing what went wrong for the teamleader on the ‘hotspot’ and, mostimportantly, how things can be improvedfor a better shift tomorrow.

The key issue is to learn from anymistakes, not adopt a blame culture.The best sites have their Top 5 losses ondisplay in a campaign room, and for each ofthose losses they display the trend for thatloss over recent weeks, together with a few

Tyco Thermal Controls has introduced a newATEX certified oscillator which adds hazardousarea capabilities to its latest 5 SeriesCapaciSense high temperature, tip clearancemeasurement systems for gas turbine engines

Whilst the earlier 4 Series systems also featured a full ATEX approvedengine-mounted electronics package, the new oscillator in the 5Series enables energy limited outputs to the sensing probe andconnection and disconnection functions to be performed within thehazardous area. When used in combination with Tyco ThermalControls latest cable, probes up to 10 metres in length can besupported so the oscillator can be installed outside of the turbinecompartment for easier access and thermal management, whilst therack electronics can still be 100 metres away from the oscillators.

This latest development further demonstrates that capacitivesensors have progressed well beyond experimental and scientificprojects and are providing industrial solutions with major benefits forusers in the aerospace and power generation industries. Capable ofmonitoring gas turbine engines in operation, CapaciSense capacitivesensors deliver real time data on compressor and turbine blade-tipclearance measurements, rotor shaft and disc displacement. With its400 kHz bandwidth, the 5 Series also allows tip timingmeasurements to be performed for blade vibration monitoring.

CapaciSense high temperature clearance measurement systemsaccurately monitor a wide range of clearances within modern gasturbine engines. These systems have a patented capacitive sensordesign that can be used with AM or FM electronics and are capableof withstanding tip temperatures up to 2550DegF (1400C). Usingadvanced electronic processing, CapaciSense will output real-time,high accuracy, blade-clearance and blade deflection informationand can be configured to assist with engine condition monitoring,blade vibration and rotodynamic measurements.

With over 10 years experience in developing capacitivesensing tip clearance and timing systems for this application, TycoThermal Controls is at the forefront of this technology. The GA+ VSD version alone has brokeneight performance records within thecompressed air industry in terms of overallenergy requirements, energy consumptionof individual elements and the lifetime ofreplacement parts.

The Specific Energy Requirement (SER)of the GA+ range is the best-in-class – 350Joule/litre according to ISO 1217 edition 3annex C (1996), thereby using up to 11%less electrical power than the previous GAmodels. Added to this, the new GA 160 VSDmodel offers the widest free air delivery(FAD) turndown range – from 100% to17%. That is at least 18% greater than thatof any comparable models.

Operating at pressures from 3.5 to 14bar(e), these machine are capable of themost energy-efficient performance even inambient temperatures of up to 55 degreescentigrade – and at a maximum noise level

of 71 dBA, in comparison to the previousbenchmark of 75 dBA. They also offer adoubled lifetime for both the oil filter andthe air inlet filter.

A major contribution to superior energyefficient performance is made by the state-of-the art compression elements, based onAtlas Copco’s patented asymmetric rotorprofiles, designed for a 5-6% drop inenergy requirements and a drasticreduction of volumetric losses.

Thermodynamic losses are also minimisedthrough optimisation of oil-injection, flow andtemperature, so that the compression processis kept as cool as possible.

Other features designed to reduceenergy consumption include high efficiencymotors and no-loss drains, plus theinstallation of radial fans with VSDregulation, capable of reducing energyrequirements by up to 59%. All

components have been optimallyintegrated to reduce floor space andsimplify connections.

Air quality is assured by two keyelements: a highly efficient oil removalsystem to give minimum residual oil contentin the outlet air, and state-of-the-artrefrigerant dryers. The dryers are available inboth integrated and stand-alone versions,which, together with an air filter, ensure acontinuous supply of clean dry air to extendthe life of downstream equipment, enhancesystem reliability and avoid costly downtimeand production delays. Airmo TestMaster® 350 Hydrostatic Cylinder Test Tool

Piper was able to solve serious thread damage and product returnproblems as a result of the innovative collet design and self-seating piston actuation technology integrated into the AirmoTestMaster® 350 Test Tool.

Piper Metal Forming uses a cold forging process tomanufacture aluminum oxygen and carbon dioxide cylinders forthe medical industry. Per DOT compliance, every cylinder thatPiper ships must be tested before it leaves their manufacturingfacility in New Albany, MS.

Prior to installing 24 Airmo TestMaster® 350 Test Tools, Piperused a manual connector in their hydrostatic test process that coulddamage cylinder threads when it was coupled and uncoupled.

But, the damage went undetected because cylinders stillpassed the hydrostatic test and product was shipped withoutPiper knowing the threads were damaged. Of course, as soon as

the Piper customer realized the cylinder threads were corrupted,Piper would replace the cylinder which added to their rawmaterials costs and shipping costs.

Kyle Green, Sr. Manufacturing Engineer at Piper and the Airmodesign team formed a strategic working partnership to customdesign the TestMaster® 350 to meet Piper's specific hydrostatictesting applications.

Green said, "We needed to eliminate thread damage on ouroxygen cylinders and we did it. We've not had any productsreturned since January, 2008.

We've significantly reduced our scrap and at the current ratewe see a payback on the 24 TestMaster® 350's in less than twoyears. With the reduced scrap and no returns our production ratesshould increase as well."

Charles Smida, Airmo President said, "It took some trial anderror, but in the end we engineered the perfect solution for Piper.Currently, Piper Metal Forming is in the process of adding 24 moreAirmo TestMaster® 350 Test Tools to their carbon dioxide bottle line."

Twister SWIRL Valve™ – a new gas processing product which improves the separation

of two-phase flow across a pressure reduction valve, such as a choke valve, Joule

Thomson (JT) valve or control valve. This in turn significantly improves the separation

efficiency of downstream separators

The Twister SWIRL Valve avoids turbulentmixing of fluids Valves are used in theoil and gas industry to control pressure,temperature and flow. In many casesfluids will expand in the valve, oncesufficient pressure drop is created overthe valve. This throttling processnormally results in a flashed liquid or acondensed gas, which needs to beseparated afterwards.

It is expected that this SWIRL Valvetechnology will be effective in flowdebottlenecking of existing separatortrains, whilst also minimising liquid carry-over and/or gas carry under, reducingchemical losses and enabling significantlyhigher liquid recovery.

The improved separation efficiency ofthe Twister SWIRL Valve can be used toeither increase the flow capacity ofexisting JT-LTS plants, or to reduce thepressure drop required for JT cooling, or tolower the hydrocarbon dew point, and alsoto reduce glycol carry-over. SWIRL Valvescan be applied for all Joule Thomsonexpansion gas flows.

Field test resultsA Twister SWIRL Valve was installed andoperated in a JT-LTS plant in September2008 replacing an existing JT valve. The LTSor cold separator utilises a state-of-the-artseparator internal (type: SMSM).

The installation was completed withinone day, with minimal disruption. Theexport gas quality was monitored for twomonths utilising an online hydrocarbondew point analyser and a mobile GACOMunit, which measured the liquid drop-outat -3°C and 27 bar.

These measurements demonstratedthat by using the SWIRL Valve as a JT choke:� The HC dew-point was reduced by 7°C

at design capacity.� The flow rate was increased by 20% of

max. flow capacity.� The cold separator temperature was

increased by 5°C, indicating that thepressure drop over the JT valve couldbe reduced by 20%.

� The SWIRL Valve noise level was70dB(A) at design capacity.

� The SWIRL Valve had a linear control

characteristic similar to other traditional cage valves.The Netherlands-based Twister BV

Company was launched by ShellTechnology Ventures in April 2000, andholds significant experience in natural gasprocessing technology development, plantdelivery and operational support. Theirmain product line is the Twister SupersonicSeparator which produces gas at supersonicvelocities, extracting water & hydrocarbonliquids. Compared to conventionaltechnologies, the Twister process requiresno chemicals and hence reduces exposureto hazardous gas emissions. Speedy is just one of the companies to throw its weight behind educating

people and providing products to help them. In its guide, ‘Let’s clear the

air on dust control’, it explains why dust is such a big issue, how it can

kill and injure, the methods of controlling it and ways to avoid

generating it in the first place

It makes it clear that PPE must be the lastline of defence. Similar campaigns are beingrun by other hire companies. Responsiblemanufacturers are also bringing throughproducts designed to crack this problem. Forexample, Bosch recently launched the GBH2-23 REA Professional hammer drill with dustextraction, which has been designed toprovide highly efficient dust extraction whendrilling within interiors. Bosch claims it is thelowest weight, most compact product of itskind on the market. The machine has anintegrated dust extraction unit with builtin filllevel indicator. It also has an exchangeablefilter for high service life.

The tool has a transparent dust collectorallowing a better view of the hole beingdrilled. A suction tube is provided for

cleaning drilled holes and the tool has anintegrated depth stop. A few months ago,Makita launched its 447M dust extractionunit, which is able to remove dust from thework area efficiently so that there is nopollution greater than 0.1milligrams percubic metre of air. The 447M has amaximum airflow volume of 127 cubic feetper minute and has a mandatory airflowsensor fitted which provides an audiblewarning to the operator if the airflowvelocity reduces below the requiredminimum 20 metres per second standard, ifthe filter is not performing adequately.

The 447M has the required extra finePET-fleece filter with a maximumpermeability of 0.1%. For a couple of yearsnow, the entrepreneurs at Trident Blasters

have been promoting a sophisticatedsystem that uses only half a litre of waterper minute - sufficient only to coat theindividual abrasive particles with moisture.This mixture, plus the air, is delivered tothe work along the one hose. When themixture meets the work, the water is soheavily aerated that the vast majorityimmediately disperses as a mist, while thegrit and the removed waste material -being damp and therefore heavy - simplydrops to the ground to be swept, shovelledor vacuumed up. At all times the operatorcan see to work in confined spaces andwork in areas without inconveniencing orendangering the other trades.
