1 Solving The Other ITProblemby Eyvonne Sharp Have you ever been in a conversation about technology where you feltyou had a solution to a business problem but couldnrsquot get traction onyour idea Irsquove never been more frustrated than when my organization wastestime and effort when a simpler more effective course of action wasobvious to me but not to everyone else Sometimes decisions are out of our control Organizational structureschange management politics and strained relationships can impacttechnology implementation as much as the technology itself But as technology pros we can change our approach and gain moreinfluence over the decisions that are made in our organizations

Earn A Seat At The TableTechnologists often decry their exclusion in important meetings Manyhowever donrsquot realize that theyve uninvited themselves If yoursquore meeting with nonshytechnical leadership about a businessproblem avoid deeply technical topics Save the debate over codetrains versions of the Linux kernel and hardware specs for anotherconversation Technical decisions are important and can make or break a projectbut those decisions need to be abstracted from nonshytechnicalleadership where possible Your diatribe on the latest IOS code version might make you feel

better but it will be perceived by others as a distraction and aderailment of the meeting Inhibitors get left out or minimized

ListenWhen you have the opportunity to meet with leadership listen morethan you talk Try to understand what yoursquore being told and whyleadership is focused on a particular issue If there are business phrases you donrsquot understand jot them down andGoogle them later Ask questions that demonstrate yoursquore trying tounderstand Summarize what yoursquove heard and ask for clarity If asked a question about what you think answer honestly If there areanswers you donrsquot have yet say so and describe how yoursquore going tofind them

Plan Then DeliverTechnology makes nonshytechnical leadership nervous They donrsquotunderstand it yet they know it can be a critical business enabler Theyalso donrsquot want to look stupid or be talked down to Thatrsquos why in everyinteraction your goal should be to inspire trust and prove you candeliver One way to do that is with a project plan A project plan is like asecurity blanket for leadership Itrsquos a tangible resource they canunderstand A carefully crafted project plan will help you communicatewith leadership and it will help you think through your project Your plan will be best friend or your worst enemy so be sure to identifyany risks up front and communicate delays with mitigation plans earlymdash not after yoursquove missed a deadline To an engineer who only wants to do technology effectivecommunication with leadership may seem like unnecessary overheadBut if you want more influence in your organization and if you want to

implement more ambitious projects you will need these skills Like technical chops your communication skills wonrsquot developovernight Yoursquoll need practice So start practicing A little bit of effort innow could pay huge career dividends in the future

2 The Tricky Business OfChanging Company Cultureby Drew Conry-Murray Uberrsquos new CEO Dara Khosrowshahi is stepping into a company inturmoil In the last year or so the rideshysharing service has beenembroiled in

allegations of rampant sexual harassmentthe ouster of company founder Travis Kalanick as CEOan inquiry into deceptive practices to thwart regulatorsa GoogleWaymo lawsuit alleging technology thefta public reversal of its unsettling practice of postshyride usertracking

All of these problems are heaped upon the plain old struggles of tryingto build a profitable company From my perspective many of Uberrsquos problems can be traced to thecompanyrsquos culture In its early days Uber was regarded even celebrated for being brashbold and aggressive as it upended transportation services

Uber was the ultimate disruptor the purest distillation of the SiliconValley ethos It attacked a sclerotic market to wring out newefficiencies (and profits) with the awesome power of unbridled techoshycapitalism But brashness soured into boorishness boldness became hubris andaggression was revealed to be a euphemism for behaving like a jerkAnd as the missteps accumulated Uberrsquos board decided enough wasenough

Meet The New BossPresumably one of Mr Khosrowshahirsquos goals is to steer Uberrsquos culturein a more positive or perhaps grown up direction Certainly he needsto repair the companys public image and deal comprehensively anddecisively with its problem of harassment Oh yeahshyshyand also take Uber public Thats a lot to ask of a leader especially an outsider stepping into thetop role Executive leadership is a popular topic in the business pressand a subject of study in MBA programs So how much influence cana new CEO have on transforming a companyrsquos culture Certainly the chief executive should wield significant influence overUberrsquos business practices including how it interacts with regulatorscustomers and drivers But what about internally A new leader can issue policies onbehavior define a set of guiding values host brown bags and openforums and hang motivational posters in cubicles and commonspaces However as an article in Harvard Business Review notes

ldquohellipculture change canrsquot be achieved through topshydown mandate Itlives in the collective hearts and habits of people and their sharedperception of lsquohow things are done around herersquordquo In other words an executive can issue a mandate for change but howpeople actually behave will carry more weight Culture emerges fromthe dayshytoshyday behaviors of and interactions among companyemployees In my opinion a companyrsquos line managers team leaders and regularworkers wield more influence over norms and practices than topexecutives The gravity of ldquothatrsquos just how things are done aroundhererdquo is a potent force that can be hard to overcome That said therersquos certainly an impetus among investors and boardmembers for change (or at least the appearance of change) MrKhosrowshahi has his work cut out for him If he pulls it off maybe oneday hersquoll be written up as a case study
