Metaplan/ Compendio para la tcnica del metaplan
El METAPLAN es una herramienta para realizar discusin en grupos de manera ms efectiva. En este caso efectiva tiene un doble significado: en primer lugar significa ahorrar tiempo. En discusiones moderadas con el Metaplan los resultados son alcanzados ms rpido que con los mtodos tradicionales. Por otro lado, tambin significa que los participantes estn ms profundamente involucrados en el proceso de grupo, considerando todas las opiniones, y trabajando conjuntamente hacia resultados consensuados.

Con visualizacin todas las contribuciones importantes hechas durante la discusin se hacen visibles para el grupo. Estas pueden ser clasificadas y organizadas conjuntamente.

The Metaplan technique is a tool to make group discussions more effective. Here,
"effective" has a double meaning: on the one hand it implies saving time. In
discussions moderated with the Metaplan technique results are achieved faster
than by traditional methods. On the other hand it also implies that the participants
are more deeply involved in the group process, in considering all opinions, and in
working towards jointly supported results.
In this primer the Metaplan technique is presented in three sections:
Visualization techniques
With visualization all important contributions made during the discussion become
visible to the group. They can be sorted and organized jointly.
Interaction techniques
The interaction technique leads to lively and fruitful discussions, encouraging active
involvement among the participants.
Dramaturgical planning techniques
Certain rules governing the dramatic process assist the moderator in thinking over the
course of the discussion in advance, in order to lead the group down a continuous path
to the conclusion.
This primer is meant to be a memory jogger for the main elements of the Metaplan
technique, it complements the basic training sessions for Metaplan moderators.

Para una discusin usando la tcnica Metapln, las herramientas de visualizacin se necesitan para hacer visibles los pensamientos y argumentos de los miembros del grupo, para todos:
! Paneles ! Hojas grandes de papel Kraft . ! Tarjetas rectangulares, ovales y redondas ! Alfileres de cabeza para prender en las
hojas largas y ! las tarjetas ! Marcadores ! Etiquetas autoadhesivas (puntos) ! Barras de pegamento
Las hojas grandes de papel Kraft se prenden en los paneles. Todas las contribuciones durante la discusin son escritas en las tarjetas, usando marcadores. Estas tarjetas son prendidas sobre el papel Kraft. Las tarjetas puedes ser re-prendidas fcilmente en las pizarras si queremos formar grupos con informacin similar (racimos), o si queremos mostrar un enfoque especifico de razonamiento. Las declaraciones visualizadas pueden ser sopesadas usando puntos autoadhesivos.
Los paneles utilizados por el Metaplan consisten en tableros ligeros con un ncleo de plastoform y un soporte. Si existe la posibilidad de que los paneles deban ser movidos de una posicin a otra, es mejor tener paneles plegables que puedan ser empaquetados en maletines. Hablando de manea general se necesitan un numero de paneles igual a la mitad de los asistentes a una discusin Metaplan.
Las hojas grandes estn hechas de papel de embalaje resistente, de 57 pulgadas (145 cm.) de largo, y 49 pulgadas (125 cm.) de ancho. Entonces, se los tendr a la mano cuando se necesiten.
Las tarjetas rectangulares de 3.7 x 8 pulgadas (9.5 x 20.5 cm.) son para los informes y aportes hechos durante la discusin. Los marcadores pequeos son usados para redactar en 3 lneas o cerca de 7 palabras por tarjeta.
Es de utilidad contar con las tarjetas rectangulares en 3 colores, a fin de que sea posible sealar las diferencias en contexto. Ideas y argumentos positivos son registrados en las tarjetas verdes; las dudas, desacuerdos, y dificultades van en las tarjetas naranjas; las tarjetas amarillas son usadas para alternativas, pasos siguientes y conclusiones.

Visualization Techniques
Preparing the visualization equipment and tools
For a discussion using the Metaplan technique, visualization tools are needed to make
the group members' thoughts and arguments visible to all:
pinboards
large sheets of brown kraft paper
rectangular, oval and round cards
map-pins to pin on the large sheets
and
the cards
markers (felt pens)
self sticking dots
glue-sticks.
The large sheets of brown paper are pinned on the boards. All contributions throughout
the discussion are written on cards, using marker-pens. These cards are pinned on the
brown paper. The cards can easily be re-pinned on the boards if we want to form groups
with similar statements (clusters), or if we want to show a specific train of thought. The
visualized statements can be weighted using self-adhesive dots.
Pinboards used for the Metaplan technique consist of lightweight foam-core boards and
two stands. If the boards are likely to be moved from one location to another, it is best
to get foldable boards which can easily be packed in shoulder- bags. Generally
speaking, half as many boards as there are participants are needed for a Metaplan
discussion.
The large sheets are made of sturdy, lightbrown packing paper, 57 inches (145 cm) long
and 49 inches (125 cm) wide. When pinning a sheet on a board, you should leave the
top 1.5 in (4 cm) of the board visible, and stick a few pins in that space before starting
the discussion. You will then have them handy when you need them.
The rectangular cards 3.7 x 8 in (9.5 x 20.5 cm) are for statements and contributions
made during the discussion. The small marker -pens are used to write up to three lines
or about seven words per card.
It is useful to have the rectangular cards available in three colours, in order to be able to

Cualquier aporte, comentario o crtica en referencia a la informacin escrita en la tarjeta rectangular, debe escribirse en tarjetas blancas ovales, estas son de 7.5 cm. de ancho. El encabezado del Grupo es escrito en discos redondos blancos (5.5 pulgadas/14 cm. de dimetro)
Los ttulos de los afiches y las propuestas se escriben en tiras largas blancas, estas miden 4 x 22 pulgadas (10x 56 cm.) Un marcador grande se usa para escribir en 2 lneas el texto de estas tiras.
Tambin existen grandes nubes de Metaplan, que son muy tiles para los ttulos de los captulos, o para ttulos de afiches de los grupos de discusin.
Los marcadores pequeos son de 0.2 pulgas de dimetro de punta. Los ms pequeos o puntiagudos resulta que son muy delgados y no pueden leerse a distancia. Se necesitan tanto el marcador rojo como el marcador negro. Los marcadores grandes tienen 0.4 pulgadas de ancho de punta. Estos se utilizan para escribir ttulos claros en las tiras y las nubes de Metaplan
Los puntos adhesivos se utilizan para sujetar las declaraciones visualizadas. Es una muy buena idea contar con muchos de ellos en diferentes tamaos o colores, porque si es apropiado los participantes pueden mostrar sus opiniones de acuerdo a 2 diferentes perspectivas.
Alfileres con cabezas de mediano tamao se utilizan para prender las hojas grandes de papel caf en las pizarras, y prender en las tarjetas las participaciones validas y comentarios. Despus todas las tarjetas son pegadas en el papel caf, es suficiente usar solo una pincelada de pegamento por tarjeta. si es necesario, estas tarjetas pueden ser removidas despus sin daar el papel caf,.
Creando Una Imagen Visible De La Discusin
Siempre que un grupo discute usando la tcnica del Metaplan, una imagen visible de la discusin es creada en los paneles.
Escribiendo en tarjetas
Aprender a como usar las tarjetas, toma muy poco tiempo. Como las tarjetas deben ser legibles incluso desde 6-8 m, deben ser usadas letras grandes y en negrilla. El lado ancho del marcador, y toda la extensin alta y baja de las letras deben sern pequeas. Nunca utilice slo letras maysculas, de lo contrario las palabras largas sern prcticamente ilegibles.

cards; doubts, objections, difficulties go on orange cards; the yellow cards are used for
alternatives, next steps and conclusions.
Any additions, comments, or criticism referring to a statement written on a rectangular
card should be written on white oval cards, these are 7.5 in (19 cm) wide.
Cluster headings are written on round white discs (5.5 in/14 cm in diameter).
Poster titles and propositions are written on long white strips, they measure 4 in by 22 in
(10x56 cm). The big marker-pen is used to write up to two lines of text on these strips.
There are also large Metaplan clouds that are very useful for chapter headings, or for
title posters for group discussions.
The small markers are 0.2 in (5 mm) wide at the writing tip. Smaller or pointed markers
result in characters that are too light faced and that can not be read at a distance. Both
black and red marker-pens are needed. The large markers have a writing tip 0.4 in (10
mm) wide. They are used to write bold headings on strips and Metaplan clouds.
Self-adhesive dots are needed for the weighting of visualized statements. It is a good
idea to have them in two colours or shapes, because if it is appropriate, participants can
show their opinions according to two different perspectives.
Map-pins with a medium size round head are used to pin the large sheets of brown
paper on the boards, and to pin on the cards holding contributions and comments. Later,
all cards are glued on the brown paper, it is enough to use just one short stroke of glue
per card. Thus cards can later be removed without damaging the brown paper if this
proves necessary.
Creating a visible image of the discussion
Whenever a group discusses something using the Metaplan technique, a visible image
of the discussion is created on the pinboards.
Writing on cards
Learning how to use the cards takes very little
time. Since the cards should be legible even from
20- 25 ft (6- 8 m) away, large, bold-faced letters
should be used. The broad side of the marker, and
all upper and lower extensions of the letters
should be short. Never use capital letters only,
otherwise long words become practically
unreadable.

Tambin ayuda a lograr una buena legibilidad escribir las letras en imprenta, en lugar de usar letra de carta. De esta manera se pueden evitar las peculiaridades individuales de la escritura, facilitando la legibilidad de las tarjetas.
Tcnica del Collage
Una visualizacin debe ser tan atrayente como la discusin: Por esto debemos evitar lneas rectas y planes rgidos que slo fingen orden. El libre acuerdo de tarjetas para el desenvolvimiento de la discusin y la relacin de los temas que estn siendo discutidos es a lo que llamamos tcnica de collage. Algunos consejos de cmo lograr esto son:
! Una oracin por tarjeta. Si alguna idea no se encaja con la tarjeta puede ser separada. La idea principal se escribe en una tarjeta rectangular, los comentarios en tarjetas ovales.
! Los slogans dicen poco, es mejor usar oraciones cortas. Son mas fciles de leer, mas comprensibles e indican una direccin.
! Las tarjetas con idntico o similar contenido, pueden ser agrupadas, estos grupos se denominan clusters. Un titulo representando el contenido del cluster es escrito en un disco. Este titulo tambin puede ser una sentencia corta.
! Debera existir un gran espacio entre los cluster , para distinguirlos claramente unos de otros, y para que sea ms fcil aadir tarjetas posteriormente.
! Para conseguir un cuadro claro y no recargado no debe haber ms de 2 docenas de tarjetas, valos y discos por hoja de papel Kraft
! Las lneas para estructurar grupos y las lneas conectoras entre grupos se trazan directamente en el papel Kraft, pero solo al final puede ser establecido el orden definitivo de las tarjetas .

It helps to achieve good legibility if letters are printed one by one, instead of using
connected handwriting. For the sake of legibility individual letters should be written
separately rather than using connected handwriting.
Collage technique
A visualization should be just as lively as a discussion: So avoid straight lines and rigid
arrangements which just feign order. What we call the collage technique is the free
arrangement of the cards according to the flow of the discussion and the relation of the
topics being discussed. Some tips on how to achieve this:
One statement per card. If a thought does
not fit on a card, it should be separated.
The principal idea should be written on a
rectangular card, commentaries on an
oval one.
Catchwords say too little, it is better to
use short sentences. They are easier to
read, more meaningful and indicate a
direction.
Cards with identical or similar content are
grouped together. These groups are called
clusters. A heading representing the
contents of the cluster is written on a disc.
This heading (title) should also be a short sentence.
There should be plenty of free space between the clusters, to distinguish them
clearly from each other, and to make it easier to add cards later on.
To get a clear and uncluttered picture there should be no more than about two
dozen cards, ovals and discs per sheet of brown paper.
Lines to frame clusters, and connecting lines between clusters, are drawn
directly onto the brown paper, but only after the final order for the cards has
been established.

ORGANIZANDO CON CLARIDAD.
La visualizacin ayuda a los participantes a seguir la discusin oral ms fcilmente. Pero cuidado: No se deben utilizar muchos colores, formas o smbolos diferentes. Los participantes no deberan distraerse del contenido por el desorden visual. Por tanto, las herramientas de visualizacin deberan usarse cuidadosamente
Para posibilitar una organizacin clara, un moderador podra contestar las preguntas en el afiche de la pgina opuesta y seguir las sugerencias.
Finalmente, cuando el moderador considere que la visualizacin ha sido
bien lograda, las tarjetas deben fijarse, usando pegamento; el afiche ha sido concluido.
PRESENTANDO LOS AFICHES.
El moderador debe mostrar al grupo su cara buena: mirar a los participantes mientras presentan el afiche. El moderador puede asegurar si la presentacin corresponde al contenido actual de la presentacin del afiche. Para conseguir esto, las tarjetas deben leerse exactamente como fueron escritas. As, los participantes pueden concentrarse en el significado de la declaracin, sin ser distrados por interpretaciones orales y elaboradas, que salen del texto escrito.

CREANDO ACTAS ELECTRONICAS (FOTORESUMENES) Los afiches creados durante la moderacin del Metapln representan un registro instantneo de la reunin. Como una representacin visual de la discusin de los afiches registran el curso de la discusin as como sus resultados. Entonces, no solo aseguran resultados claros sino que tambin capturan la atmsfera de la discusin y se demuestran los mtodos utilizados para conseguir esos resultados.
Los fotoresumenes se elaboran para reducir los a afiches grandes a formatos A4 estandarizados que son ms prcticos para el seguimiento del trabajo. Los afiches pueden fotografiarse con cualquier cmara de 35 mm. Monte la cmara en un trpode, alrededor de 5 m desde el afiche. Debe existir buena luz indirecta, e.g. 2 bombillas de 65 watts cada una. No es recomendable usar Flash ya que crea reflejos en el papel Kraft La pelcula mas recomendable para este tipo de trabajo es una buena pelcula en blanco y negro de grano fino (100 ASA) la apertura debe ponerse a 2.8 y el tiempo de exposicin de un segundo ( usando un cable disparador). Un filtro amarillo mejora la calidad de la imagen. El revelado y ampliacin de 8x10 pulgadas ( 20 a 25 cm) puede ser hecho por un foto estudio Para librarnos de gastos innecesarios, las impresiones deben pedirse en papel de fotografa sencillo, en vez que del papel pesado. Las ampliaciones pueden copiarse en cualquier fotocopiadora. Actualmente se facilita esta tarea por la existencia de la fotografa digital. Si los afiches sern enrollados para transportarlos antes de fotografiarlos, es necesario tener algn cuidado con ellos para que puedan ser fotografiados posteriormente de manera adecuada
El montn de afiches debe ubicarse cara abajo en el piso, i.e. con las tarjetas mirando el piso, sobre pieza de papel no utilizado. Entonces el montn se enrolla, con las tarjetas mirando hacia fuera. Si los afiches son enrollados con la cara mirando hacia dentro, , fotografiarlos ser muy complicado porque las tarjetas se curvan alejndose del pster una vez que los afiches son desenrollados.
En vez de fotografiarlos uno mismo, se pueden usar la oficina de servicios de Metaplan UK. El numero de fotoresumenes solicitados es enviado 5 das despus de recibir el rollo de psters. Si es urgente, la Oficina de Metapln UK. tambin puede enviar los fotoresumenes por fax. Esta es la direccin

TCNICAS DE INTERACCIN
REGLAS DE DISCUSIN DEL METANALISIS
Al iniciar la discusin grupal se presentan las reglas de discusin del Metapln
! 30 segundos para hablar ! Escribir las discusiones en las tarjetas ! Resaltado para los desacuerdos.
El moderador sugiere a cada uno respetar las reglas mientras dure la reunin para hacer la discusin mas eficiente.
TIEMPO PARA HABLAR: 30 SEGUNDOS.
Muchas contribuciones orales resultan en una discusin animada. Los 30 segundos para opinar son suficientes para presentar de manera concisa la idea principal. El tiempo limite permite hablar a muchos participantes . Aquellos que tengan mucho que decir deben solicitar ms oportunidades para hablar, dando a otros la oportunidad para reaccionar a sus declaraciones. Si solo se toca un punto por vez la regla es fcil de seguir. La discusin resultante, una secuencia de contribuciones y reacciones, permanece organizada y clara.
ESCRIBIENDO LAS DISCUSIONES EN TARJETAS
Todas las declaraciones son escritas en tarjetas que en orden son adheridas a las pizarras. Es importante mantener algunas ideas en mente:
Cada declaracin va en tarjetas separadas, de esta manera pueden clasificarse; las similares pueden adherirse juntas en grupos
Una contribucin debe ser ms que un slogan con el fin de mostrar una direccin. La palabra informacin en una tarjeta no indica que significa, una aclaracin pueden ser necesaria antes de que la contribucin sea incorporada. Por otro lado una oracin corta como nuestros vendedores no conocen la poblacin blanco es una expresin clara y concisa de una opinin- en 7 palabras!!!
No podemos dejar de decir que la escritura debe realizarse de manera legible, entonces cada miembro del grupo podr leer fcilmente las tarjetas

Interaction Techniques
Metaplan discussion rules
At the beginning of a group discussion the
Metaplan discussion rules are introduced:
30 seconds speaking time
written discussion on cards
flashmark for objections
The moderator suggests that everyone abide
by these rules for the duration of the meeting
to make the discussion more efficient.
30 seconds speaking time
Many oral contributions result in a lively discussion. 30 seconds per contribution is
enough to concisely state the main point. This time limit allows numerous participants
to speak. Those who have much to say must ask for more opportunities to speak, giving
others the opportunity to react to their statements. If only one point is made at a time,
the rule can easily be followed. The resulting discussion, a sequence of contributions
and reactions, remains organized and clear.
Written discussion on cards
All statements are written on cards which in turn are pinned on the pinboards. It is
important to keep some points in mind:
Each statement goes on a separate card, thus, the contributions can be sorted, similar
ones can be pinned together in clusters.
A contribution should be more than a catchword in order to show a direction. The word
"information" on a card does not indicate what is meant, a clarification would be
necessary before the contribution could be incorporated. On the other hand a short
sentence such as "our salesforce lacks information about sales targets" is a clear and
concise expression of the writer's opinion - in 7 words!
It goes without saying that the writing should be done legibly, so each group member
can easily read the cards.

El resaltado es una expresin usada para la regla de discusin mas importante. Los aportes calificados y los reparos a una declaracin son apartados y marcados con una marca especial en su respectiva tarjeta. Los resaltados denotan reas de controversia que requieren mayor tiempo de discusin. En estos puntos es necesario un debate o entender los otros mejor???. Las preguntas acerca de una tarjeta deberan planteadas y resaltadas. Pero solamente resaltar no es suficiente; El moderador debe ser cuidadoso de extraer precisamente los argumentos detrs de estas marcas. Estos argumentos, as como cualquier secuencia de respuestas y argumentos adicionales son escritos en valos y prendidos cerca de las respuestas u opiniones originales.
Sea el auxiliar de su vecino
Esta no es una regla de discusin, ms bien una sugerencia de cortesa mutua. El propsito de este consejo es para crear una atmsfera placentera en el grupo y ser mas consciente de cada uno para crear un entorno en el cual las diferentes opiniones sean aceptadas. Permitir a otros dejar terminar sus opiniones es parte de esto, as como ayudar.
Obviamente, estas reglas no significan regulaciones rgidas, pero es convenientes respetarlas para hacer la discusin los mas animada y fructfera posible.
Usando preguntas para crear interaccin
La tcnica Metaplan usa preguntas para empezar debates entre los participantes. Cada miembro del grupo debe ser curioso en cuanto a lo que los dems dicen, y se debe estimular tambin a tomar una posicin y a explicarla.
Por tanto, el moderador no realiza la pregunta para obtener una repuesta para si mismo, si no mas bien para la interaccin dentro el grupo.
Para desencadenar una interaccin en el grupo una pregunta debe tener ciertos criterios:
! Se puede preguntar por opiniones, sugerencias, no por conocimiento experto. Cada participante debe ser capaz de proporcionar respuestas. Una pregunta que solo un experto puede responder no resulta en un debate de grupo.
! Debe ser una pregunta de carcter abierto, posibilitando varios tipos de respuestas de cada participante. Siempre es errneo realizar preguntas que se responden con si y no, porque la discusin podra acabar muy rpido.

Cualquier pregunta demasiado obvia tal como Por que debemos levantarnos en la maana?, o cualquier pregunta que pueda insultar a alguno de los participantes debe ser evitada. Una pregunta que d en el clavo ser aceptada por los participantes y resultara en un estimulante debate.
Es til que las preguntas dejen espacio para la interpretacin. Esto estimula la reflexin en todos los participantes y puede obtenerse un amplio espectro de opiniones en las respuestas. No obstante, la pregunta deber ser lo suficientemente concreta como para evitar respuestas muy generales y comunes.
! Debe ser desafiante e interesante. La pregunta ser relevante a la experiencia personal de los participantes, no se deben hacer preguntas sobre informacin que cualquiera puede leer en los peridicos. Si me concierne personalmente, yo estoy mucho mas interesado en contribuir con respuestas. En una discusin con directores empresariales una pregunta como : Que dificultades son parte de la gestin participativa?, no debe usarse, si no mas bien una del tipo: Que dificultades podran surgir si nosotros dejamos que nuestros empleados participen mas en nuestras decisiones?
! Debe guiar en la direccin pretendida. Cuando se plantea una pregunta, se pueden anticipar respuestas posibles. La direccin de la discusin desencadenada por la pregunta puede estar en concordancia con las metas del encuentro. El moderador debe decidir si seala: los problemas en el rea de trabajo, si pregunta por ideas o soluciones, o si recabara pros y contras para conocer sugerencias. Estas consideraciones ayudan a decidir si las respuestas esperadas llevaran hacia los resultados pretendidos.

MODERANDO UNA TARJETA DE PREGUNTAS
Si el moderador quiere que cada miembro del grupo pueda contribuir con opiniones y pensamientos, la tcnica de la pregunta en tarjeta puede ser la mas indicada. Los participantes simultneamente escriben muchas repuestas , cada una en una tarjeta. De esta manera cada uno escribe su opinin antes de ser influenciado por los dems.
Aqu esta como el moderador debe proceder:
! Presenta la pregunta con pocas palabras, con una breve aclaracin para ponerla en contexto. No obstante, se debe ser cuidadoso de no dar las respuestas por adelantado. Despus de leer la pregunta, el moderador indica cuantas tarjetas repuesta se esperan de cada participante: usualmente 2 o 3 tarjetas por participante resultan una cantidad adecuada. Trata de limitar el numero de tarjetas ideas a no mas de 30 o 40.
! Despus de permitir unos minutos para escribir, el moderador colecciona las tarjetas y las lee una por una para el grupo. La tarjeta araa se presta por si misma para un anlisis de causa. Un circulo procurando mejoras de calidad puede analizar un situacin insatisfactoria utilizando la pregunta : Cules podran ser las causas para esta falta de calidad? Es posible realizarla con las personas, las maquinas, el material, los mtodos, la administracin.
ENFOCANDOSE EN LA PREGUNTA IMPORTANTE
Para promover el anlisis de un tema ser ocasionalmente necesario pedir al grupo que marque los temas mas importantes entre los que se encuentran dispersos en los paneles. La discusin puede concentrarse en estos temas.
La gua de tarjetas de preguntas tambin se aplica a la pregunta importante:
Se debe preguntar por opiniones, no por conocimiento de expertos Se debe identificar varios temas Debe ser un reto y una preocupacin Los resultados se deben canalizar en la direccin deseada
Adems, es mejor preguntarse: Qu problemas debemos enfocar primero?, en vez de preguntas generales como: Qu problemas son importantes?
La pregunta importante, que ha sido cuidadosamente preparada por adelantado, se lee en voz alta. Los participantes reciben pequeos puntos adhesivos y los pegan en los discos ttulos de su eleccin. Cada Participante debe recibir el siguiente numero de puntos:
3 puntos si hay 12 grupos para elegir 4 puntos si hay 20 grupos para elegir 5 puntos si hay mas de 20 grupos para elegir
El moderador se asegura que los participantes decidan donde colocar sus puntos mientras se encuentran sentados. Se indica luego a los participantes que vayan hacia los paneles todos al mismo tiempo. As la toma de decisiones, es hecha de manera independiente.

In preparing to use this technique it is important to leave a blank area for any possible
additional category, this allows for more flexibility during the sorting process.
The card spider lends itself particularly to a cause analysis. A circle striving for quality
improvements could analyze an unsatisfactory situation using the question "What could
be the causes for this lack of quality? Is it to do with the people, the machines, the
material, the methods, the management?".
Focusing with the weighting question
To further analyse a topic it will occasionally be necessary to ask the group to mark the
more important aspects among those spread out on the pin boards. The discussion can
then centre on these items.
The card question guidelines also apply to the weighting question:
It should ask for opinions, not for expert knowledge
It should identify several items
It should challenge and concern
Results should be channelled in the desired direction
Therefore, it is better to ask, "Which problems should we approach first?" instead of
asking very generally "What are important problems?"
The weighting question, that has been carefully prepared in advance, is read out.
Participants receive small self-adhesive dots and stick them on the title discs of their
choice. Each participant should receive the following number of dots:
- 3 dots if there are up to 12 clusters to choose from
- 4 dots if there are up to 20 clusters to choose from
- 5 dots if there are more than 20 clusters to choose from.
The moderator ensures that participants decide
where to place their dots while they are still seated.
Participants are then asked to go to the pinboards all
at the same time, so that placement decisions are
made independently from one another.
When the last dot has been placed, the moderator
uses a big marker to visibly emphasize the
frequently dotted titles, without making a precise
count of the dots. It is important to avoid anything
that suggests this to be some kind of statistical
evaluation.

GRABANDO/REGISTRANDO UNA DISCUSION MODERADA (Preguntas evocativas)
Una charla puede realizarse rpidamente en un grupo, i.e. Sin las participaciones escritas sus pensamientos en tarjetas , puede ser visualizada y moderada. Esta tcnica puede usarse en cualquier encuentro en los que la tcnica del Metapln esta disponible.
El moderador nombra un tema sobre el cual el participante debe escribir (usando un marcador grande) en una tira larga blanca. Es mejor aun preguntar inmediatamente para empezar la discusin. Tanto una pregunta inicial es nombrada de acuerdo al mismo criterio como una tarjeta de pregunta. El moderador entonces registra las participaciones de los participantes y las adhiere a las pizarras inmediatamente. De, esta manera, se realiza un registro rpido y visible de la discusin. (Vea tambin el capitulo de Tcnicas de visualizacin). Esto ayuda a mantener todo hacia delante e informar argumentos repetitivos. Si el grupo consta de ms de 4 personas, el moderador esta aconsejado de consultar a los participantes por asistencia en la escritura. En este caso el moderador repite una corta versin de la contribucin. El asistente registra este resumen en una tarjeta, que es subsecuentemente pegada en una pizarra por el moderador.
Es muy importante verificar que el resumen refleje con precisin el sentido de la contribucin original. La autenticidad puede incrementarse si algunas palabras exactas del participante son usadas. En una discusin registrada es nuevamente importante que el grupo mire la pizarra.
Iniciando con las proposiciones
Para introducir un tema, o para obtener una opinin instantnea del grupo, la tcnica de la proposicin es particularmente apropiada.
El moderador escribe una declaracin moderadamente provocativa en una tira de papel (usando el marcador grande). La tira es adherida en un panel, y debajo se coloca una secunda tira dividida en cuatro columnas con los smbolos ++, +, -, -- , en cada una de ellas.
El moderador ahora lee la oracin y pregunta a cada participante para indicar si esta completa o medianamente de acuerdo (++,+), o completa o medianamente en desacuerdo (--,-) para poner sus puntos adhesivos en una de las 4 reas.

Recording a moderated discussion (calI up question)
A talk that runs freely in a group, i.e. without participants writing their thoughts on
cards themselves, can still be moderated and visualized. This technique can be used in
any meeting at which the Metaplan tools are available.
The moderator names the topic which he/she has also written (using a big marker) on a
long white strip. It is even better to immediately ask a question that will start the
discussion. Such a kick-off question is phrased according to the same criteria as a card
question. The moderator then records participants' contributions on cards and pins these
on the boards right away. Thus, a running visible record of the discussion is made (see
also the Visualization Techniques chapter). This helps to keep everything moving
forward and to notice repetitive arguments. This record of the meeting can be referred to
afterwards by the participants. Metaplan Ltd will photograph the posters and distribute
copies.
If the group consists of more than 4 persons, the moderator is well advised to ask a
participant for assistance in writing. In this case the moderator repeats a shortened
version of the contribution. The assistant records this summary on a card, which is
subsequently pinned on the board by the moderator.
It is very important to check that the summary still accurately reflects the sense of the
original contribution. Authenticity will be increased if some of the contributor's exact
words are used. In a recorded discussion it is again important that the group faces the
pinboards.
Kicking off with the proposition
For introducing a topic, or to get a snapshot of the group's opinion, the proposition
technique is particularly suitable.
The moderator writes a moderately provocative
statement on a strip (using the big marker). The strip is
pinned onto a sheet of brown paper, and below it a
second strip, divided into four areas. The symbols ++ ,
+ , -, --, respectively, are drawn with a red marker into
these four areas.
The moderator now reads the proposition and asks each participant to indicate his/her
complete or limited agreement (++, + ), or complete or limited disagreement (--, -) by
placing a self-adhesive dot into one of the four areas.

Si una proposicin es usada como una apertura, i.e. para crear una buena disposicin para discutir cierto tema, debe ser cuidadosamente formulada de tal manera que los acuerdos y desacuerdos estn probablemente balanceados. La oracin debe ser formulada afirmativamente, de otra manera se puede confundir a lo participantes con dobles negativas.
A fin de conseguir amplio puntos de vista, la proposicin no debe formularse muy categricamente. Si nosotros afirmamos Todos los clientes compraran nuestro nuevo producto, los participantes no podrn elegir pero estarn en desacuerdo con la proposicin, aunque siempre existirn excepciones. Por otro lado Los clientes compraran nuestro producto permite muchas interpretaciones.
Pregunte a cualquier participante que quiera compartir su opinin inmediatamente, y permanecer sentado por un momento, mientras los dems participantes decidan que rea de opinin tomar.
Despus de que el grupo ha ubicado sus puntos autoadhesivos, el moderador solicita las razones que subyacen en as diferentes opiniones expresadas. El/Ella escribe cada argumento en una tarjeta que se adjunta a su rea de opinin respectiva. Como una regla, nosotros diferenciamos tambin entre mediana y completamente de acuerdo, no entre mediana o completamente en desacuerdo, pero preguntamos a los participantes por las razones por las que eligieron el lado derecho o izquierdo de la tira. El moderador debe empezar con el lado que posea el menor numero de puntos, de esta manera, las razones minoritarias sern seguidas con mayor atencin. Finalmente, aquellos puntos ubicados en la lnea media, de quienes no quieren tomar una decisin, deben ser consultados por su opinin, y estos argumentos deben registrarse tambin.
No es necesario preguntar a cada uno por su comentario. Unas cuantas declaraciones, a favor, as como en el lado contrario, son suficientes para ilustrar el rango de las opiniones.

If a proposition is used as an opener, i.e. to create readiness to discuss a certain topic, it
must be carefully phrased in such a way that agreement and disagreement will probably
be balanced. This is how interaction develops: those agreeing are curious to find out
why others have an opposing point of view -and vice versa.
The proposition should be phrased affirmatively, otherwise you risk confusing the
participants with double negatives.
In order to get a wide spread of opinion
dots, the proposition should not be
phrased too categorically. If we state
"All customers will buy our new
product!" participants have no choice
but to disagree with the proposition,
since there will always be exceptions.
On the other hand "Customers will buy
our new product!" allows for wider
interpretation.
Ask any participants who want to show
their opinion right away, to remain
seated for a while, until all other
participants have also decided which
opinion area to go for.
After the group has placed their dots, the moderator solicits the reasons behind the
different opinions expressed. He/she writes each argument on a card which is then
attached to the respective opinion area.
As a rule we differentiate neither between limited and complete agreement, nor between
limited and complete disagreement, but we ask participants to state their reasons for the
left or for the right half of the dotted strip. The moderator should begin with the side
displaying the smaller number of dots, thus, the minority's reasons will be followed
more attentively. Finally, those who placed their dots on the middle line, who did not
want to make a decision, should be asked for their opinion, and those arguments should
be recorded as well.
It is not necessary to ask everyone to comment. A few statements on the "pro" side as
well as on the "con" side are enough to illustrate the spread of opinions.

Por otro lado el moderador puede tambin dirigirse a mejorar las relaciones entre los participantes: eliminado la tensin, generando entusiasmo por una idea. A menudo ambos son necesarios: tanto encontrar soluciones, como estimular al grupo a seguir el camino planeado. Dramaturgical Planning Techniques
Preparations for the group discussion
Group discussions can happen spontaneously. If the Metaplan tools are at hand, the
moderator can record participants' contributions and visualize them on pinboards.
He/she can also - at the appropriate time, of course! - ask a question that participants
answer by writing cards themselves.
If a group discussion is planned in advance, the sequence and timing of the discussion
should be anticipated and a dramaturgy should be designed. The dramaturgy is the
sequence of interactive questions and directions that should enable the group to think
over their topic and to arrive at a result. It is the unbroken path along which the
moderator leads the discussion to its conclusion.
Before beginning to design a detailed plan of what will be discussed, the moderator
needs to have a clear understanding of the reasons for having the meeting and of its
purpose. He/she should consider the following questions:
What should be the subject of the discussion?
Who should attend?
How many participants should there be?
How long should the discussion last?
What is to be accomplished by this meeting?
What problem needs to be considered?
It is particularly important to clarify what
really can and should be accomplished by this
meeting. It could be striving for results
concerning a specific matter, such as
determining causes for a deficiency, finding
solutions to a problem, making suggestions for
how to proceed in this matter... On the other
hand the moderator could also aim at
improving relations between the participants:
eliminating tension, generating enthusiasm for
an idea ...Often both is wanted: to find
solutions, as well as to inspire the group to
follow the path mapped out.

should be aware of the fact that not everything
can be accomplished in a group discussion of

average duration. i.e. in one to two hours! He/she should make a sober assessment of
what can really be accomplished in one meeting. Sometimes it is necessary to be
satisfied just with introducing participants to a topic and getting their agreement to a
later meeting.
To design the moderated discussion in such a way that each interaction "strikes home"
the moderator should be aware of the problem's context. Are we dealing with external
factors that require us to adapt? Is there tension between individuals, or between
departments?
It is best to visualize the preparation and design process on brown paper. This makes it
easier to involve others in the planning, and you could also show the group at the end of
the meeting how the preparation was done.
Planning a moderated discussion sequence
Once the discussion's topic and purpose are clear, and
you know the length of time available, and you are
familiar with the problem's context, you can start
designing the course of the moderated discussion. This
is a chronological plan in which the techniques that
will be used, the exact text of all question and
information elements, and how the interactive steps
build upon each other.
Time needed for the individual moderating techniques
The length of time specified for the following techniques are based on experienced
moderators. It is advisable to stick to these times, to ensure the continuity and dynamic
flow of the group discussion.
Presenting a poster holding a maximum of two dozen cards 5 min.
Moderating a card question 30 min.
Moderating a double card question 45 min.
Asking a weighting question 5 min.
Moderating a proposition 10 min.
A discussion that is recorded by the moderator 10- 45 min.

La discusin tiene 3 fases: Introduccin, desarrollo y la conclusin. Si los participantes no tienen aun experiencia con el tipo de discusin Metapln, es necesario empezar con un afiche de las reglas de discusin de METAPLAN, y pedir a todos que escriban en tarjetas.
La introduccin La apertura debe ser corta. Una oracin que es valorada (puntos autoadhesivos) por cada participante es una herramienta adecuada para llamar la atencin y despertar curiosidad. El principio es importante introducir a los participantes dentro del tema; pero sin profundizar los detalles en esta etapa; de otra manera los participantes podran desear discutir la proposicin por mucho mas tiempo de lo que el moderador hubiese anticipado.
En lugar de utilizar una proposicin el moderador tambin puede iniciar con una pregunta motivadora, la cual quiz solo logre pocas respuestas. Pero se debe ser cuidadoso: Particularmente durante una discusin registrada es fcil de cambiar a temas de importancia muy rpidamente, y la discusin, dominada por pocos, podra ocurrir sobre los 10 minutos destinados para esta fase.
El desarrollo Durante esta fase cada persona del grupo debe trabajar en el tema. Para hacer posible que todas las personas contribuyan con sus ideas, la tarjeta de preguntas debe usarse como una tcnica interactiva.
Si el tema es muy controversial, es mejor usar una tarjeta de doble pregunta. Esta tcnica no solo deja que los participantes respondan de acuerdo a sus puntos de vista sino que tambin permite que se aproximen a ella con argumentos en contra de su propia opinin.
Si el objetivo es buscar soluciones a un problema es mejor preguntar al grupo acerca de las deficiencias y dificultades que se encuentran en la raz del problema. Basados en un anlisis participativo del problema, son ms fciles de encontrar sugerencias para problemas especficos. A veces las ideas para las soluciones fluyen espontneamente, siguiendo la tarjeta de preguntas en el anlisis del problema. En estos casos puede ganarse tiempo si el moderador capta las sugerencias y l/ella las escribe en tarjetas.

Wrap-up
It is the exception, not the rule, that a group
discussion ends with a final result. Instead, the
moderated discussion should be wrapped-up by
finding out what should be done next with the
ideas and material gathered. Here, the weighting
question can help; participants are asked to dot
those items upon which further work should be
done after this meeting. Thus, the moderator
focuses participants' thoughts on the progress
made. A short visualized talk could follow, to
gather suggestions as to how the topic could be
pursued further, or how the results can be put into
action.
